Situation

A mid-sized investment firm had named AI a strategic theme. Every team had taken that and run with it: due-diligence support, portfolio monitoring, report generation, deal sourcing. Separate initiatives, each with its own vendor in mind and its own definition of success.

Challenge

The CFO had to bring an investment proposal to the partners but could not explain why one initiative got budget and another did not. There was no shared yardstick, and without one every conversation became a question of who lobbied hardest.

Approach

In two weeks we gathered forty ideas and narrowed them to eighteen worth assessing seriously. Every use case got the same treatment: which business outcome, what data is needed, who owns it, what is the change burden, and what does it cost if it fails. Scoring happened in a joint session, not in my spreadsheet.

Decision

Eight use cases made the portfolio, split across three themes: deal preparation, portfolio insight and internal productivity. Ten were dropped, each with an explicit, documented reason. That last part turned out to be the most valuable thing in the months after: dropped ideas did not quietly resurface.

Result

The board approved the portfolio in a single session, including budget for the first four use cases. The €1.2M impact potential over 24 months was substantiated use case by use case, with the assumptions visible, so the board knew exactly where the uncertainty sat.
